Institutional Money Fled Real Estate Equity and Operators Are Scrambling for Alternatives

Institutional investors have moved from real estate equity into debt, and operators who relied on them are scrambling to reach individual investors, Relli CEO Mor Milo said in a May 2026 article on Street Insider. He explains why institutions chose debt, why growing an investor base takes real systems, and what individual investors want before they commit.

Key takeaways

  • Many institutions have shifted to debt, which gets paid first and offers better security than equity, leaving equity-dependent operators short of capital.
  • Growing from 200 to 1,000 investors in a year means closing about three investors every day, which takes a team and systems.
  • Individual investors decide over months, not weeks, and want comparisons with familiar benchmarks like the S&P 500.
  • Generating leads is the easy part. Consistent follow-up is where most operators fall short.

Institutional capital that funded commercial real estate for decades moved to debt investments almost overnight. Real estate operators who relied on those relationships now face a brutal choice: build systems to reach high net worth individuals or stop closing deals.

Mor Milo, co-founder and CEO of Relli, sees operators desperately seeking platforms that connect them with individual investors. “A lot of operators are coming to us and saying, ‘We don’t want to be pigeonholed by the 10 institutional investors that we’ve worked with the last 20 years.’ They’re asking how to create systems to generate opportunity with retail investors.”

The problem: operators who spent decades with institutional capital have zero infrastructure for individual investor relationships.

Why Institutions Chose Debt

At current interest rates, debt investments offer 12% to 15% returns with significantly better security than equity. When both deliver similar returns, institutions choose the safer position every time. Senior debt gets paid first. Equity gets wiped out.

Properties financed during 2020-2022’s low rates now face refinancing at 7%. “We saw interest rates that were significantly below average for a very long period of time,” Milo notes. “A lot of operators made decisions based on expectations that those numbers would stay the same. Right now, we’re right about average.”

Operators with diverse investor relationships survived by injecting equity. Those dependent on institutional capital watched deals fail. Interest rates sit at historical averages. Institutions aren’t coming back.

The Relationship Model That Broke

One operator managing $800 million wanted to grow from 200 to 1,000 investors in 2026. The math is brutal: three closed investors daily, every day, for 12 months straight.

“That’s closing meetings, not discovery calls,” Milo clarified. “If you have 10 or 15 people who can drive the funnel, no problem. But if you’re by yourself, that’s a different game.”

Most operators lack dedicated acquisition teams. They’re figuring out digital ads and CRM while managing construction. Relli built the infrastructure operators need: automated onboarding, verification, nurturing, and conversion systems that scale to thousands of investors.

What Individual Investors Actually Want

Individual investors think nothing like institutions. Institutions make decisions in weeks. Individuals need months of education and engagement before committing.

One investor spent six months exploring Relli’s platform without investing. Then committed $250,000. “It takes time for people to make decisions,” Milo reflects. “Based on the value we generated over six months, we built enough trust for them to show their interest in a big way.”

The analytical frameworks differ too. Institutions understand IRR and cap rates. Individuals want comparisons to S&P 500 returns. Relli’s calculator benchmarks syndications against market indices, providing the comparison framework individuals need.

“In the DIY world, data is king,” Milo explains.

The Infrastructure Every Operator Lacks

A $5 billion publicly traded company managing 175 U.S. properties had no American digital presence. “They’re a publicly traded company in Europe, but they don’t have systems built to consistently generate opportunity,” Milo says. Which is why they have partnered directly with Relli to create a Fortune 500 style capital raising machine.

A group managing $180 million has no logo, website, or marketing collateral. Professional athletes turned developers maxed out personal networks. Successful operators with zero individual investor infrastructure.

Generating leads is easy. Digital ads deliver 20 to 50 qualified leads monthly for under $5,000. The problem: what happens next.

“Our customers are not prepared for the leads,” Milo admits. “They’ll pick up the phone once or twice, and then they’ll fizzle out.”

Conversion requires automated emails, texts, voicemails, and consistent outreach. Without systems, leads die regardless of deal quality.

Relli expanded to offer CRM buildouts, automated sequences, videography, and strategy. Two customers achieved 11x and 17x returns on ad spend with proper systems.

Fourth quarter 2025 generated $700,000 in reservations versus $1,700 total the previous two years. The operators building systems now will dominate. Those waiting for institutional capital will keep losing deals.
